What to say when an order is late

More support messages are some version of "where is my order" than everything else combined. The situation varies more than the question does, and the wrong script for the situation is what turns a mild annoyance into a refund request.
Four versions, and what to say in each.

Three rules first
Look before you write. Open the order first. A reply that says "let me check" and nothing else costs you a round trip and tells the customer you have not looked. If you have tracking, lead with it.
Give a date, not a feeling. "Soon" and "shortly" read as evasion. "Thursday" is a commitment, which is exactly why it is reassuring. If you genuinely do not know, say when you will know.
Do not apologise four times. One acknowledgement, then information. Repeated apology reads as bracing for bad news and makes people more anxious, not less.
Version 1: not shipped yet, still within your window
The most common and the least serious. They are asking early, often because the confirmation email set an expectation the shipping page did not.
Hi Sarah — thanks for checking in. Your order is packed and going out on Tuesday, which puts it with you by Friday. You will get tracking automatically the moment it leaves us.
What is doing the work: a specific ship date, a specific arrival date, and telling them tracking is automatic so they do not have to ask again.
Version 2: shipped, tracking has not moved
Frustrating for both of you, because there is genuinely nothing to do. Carrier scans are unreliable and packages routinely move without updating.
Hi Marcus — I have checked and it left us on the 3rd, tracking XX-XXXX-XXXX. The carrier has not scanned it since, which usually means it is moving but has not hit a checkpoint rather than anything being wrong.
Give it until Monday. If there is still nothing by then, email me and I will open a trace with them — no need to wait longer than that.
What is doing the work: explaining why silence is not alarming, and a hard date at which you take over. That last part matters most. It converts an open-ended wait into a short one with a plan at the end.
Version 3: genuinely lost
Tracking stopped a week ago, or says delivered and it is not there. Decide before you write whether you are replacing or refunding. Do not make them wait while you decide — this is the moment where a fast decision is worth more than the item.
Hi Priya — you are right, this has gone missing. Tracking has not moved since the 2nd and that is well past normal.
I am not going to make you wait on the carrier. A replacement goes out today and I will email you the tracking this afternoon. If you would rather have a refund, say the word and I will do that instead.
Sorry for the mess — this one is on us to sort out.
What is doing the work: you agreed with them, you made the decision, and you offered the alternative without making them argue for it. Most people take the replacement. All of them remember not having to fight.
Version 4: they are already angry
Second or third message, and the tone has changed. Do not match it, and do not get defensive about what you already said. Answer the underlying question, which is usually "does anyone here actually know what is going on with my order".
Hi Tom — you have had to chase this twice and that is not good enough, I am sorry.
Here is exactly where it is: [specific status]. Here is what I am doing: [specific action]. You will hear from me by [specific time] either way, even if there is no news.
If you would rather just have your money back, I will refund it now and that is completely fine.
What is doing the work: acknowledging the chasing rather than the delay, concrete facts, a committed next contact, and an exit. Offering the refund unprompted defuses more anger than anything else here — it removes the thing they were bracing to fight for.
What makes all of these easier
Every one needs the order in front of you. If answering means opening another tab to find the order, then another for tracking, you will write shorter and vaguer replies — not because you do not care, but because the lookup is the expensive part and you are doing it twenty times a day.
The other half is knowing how long someone has been waiting. Version 4 exists almost entirely because version 1 or 2 sat unanswered.
